Exit interviews: one is an anecdote, nine is a finding

A structured conversation with a departing employee — unreliable individually, genuinely useful in aggregate.

An exit interview is a structured conversation with a departing employee about why they are leaving and what their experience of the organisation was.

It is one of the most widely practised and least examined HR rituals, and it is worth being honest about what it can and cannot tell you.

As an individual data point, an exit interview is unreliable. Employees leaving on good terms understate problems to protect relationships they may need later. Employees leaving on bad terms overstate them. In both cases the departing employee has little to gain from candour and something to lose, since they may want a reference — and they know it.

What exit interviews are genuinely good for is aggregate pattern. One person citing their manager is an anecdote. Nine people from the same team across a year is a finding, and one that would have been invisible in any single conversation.

That only works under two conditions. The reasons must be captured in a structured, comparable form rather than as free text nobody re-reads. And somebody must actually review them periodically against team, location, tenure and grade.

An exit interview process that collects notes into a folder is a ritual, not a source of information. If nobody has time to analyse them, the honest options are to fix that or to stop holding them.

Exit Interview FAQs

Should exit interviews be conducted by HR or the manager?

Usually HR, or someone outside the reporting line. An employee is unlikely to cite their manager as the reason for leaving while that manager is conducting the interview.

Are exit interviews confidential?

Say plainly what you will do with the information before you ask. Promising confidentiality and then quoting the employee to their manager destroys the value of every future interview.

What should we actually measure?

A small set of structured reasons that can be compared across people, plus free text for detail. Reason plus team, tenure and location is what makes patterns visible.

Is an exit interview worth doing?

Only if somebody reads the output and it changes something. Exit interviews that feed nothing are a ritual that costs the leaver time and tells you what you already suspected.

Should it be conducted by the line manager?

Usually not, if the manager is a possible reason for the exit. That is the most predictable way to guarantee a useless answer.

When is the best time to hold one?

Late enough that the decision is settled and the person is candid, early enough that they still care. The last hour of the last day produces politeness, not information.
